What this assessment measures

Twelve statements, three in each of four areas: Selection, Definition, Authority and Follow-through. You rate how true each one is right now. The score is not a personality type and it does not change with your mood. It is a read on how the work moves.

Selection

I can name three recurring things on my calendar right now that someone else could do at 70 percent of my quality.
When I decide who gets a piece of work, I choose on capability and stretch, not on who happens to have capacity.
I hand over work that sits in someone else's strength even when I could do it faster myself.

Definition

When I delegate, I describe the outcome I want rather than the steps to get there.
Before I ask, I give the person the situation and what makes it hard, not just the request.
The people I delegate to could explain back, in their own words, why the work matters.

Authority

Every time I hand something over, the person knows whether they decide and inform me, decide then check with me, or bring me options.
My team does not come back for approval on things I already consider theirs.
I say out loud who owns the decision, rather than assuming it is understood.

Follow-through

I check in when the work is roughly a quarter done, not in the first day or two and not at the end.
When I check in, I ask what is blocking them rather than asking to see the work so far.
If the outcome lands at 70 percent or better, I treat it as a success even when they did it a completely different way than I would have.

How the score is read

Your answers produce a score out of 100 and place you at one of four levels. Each level comes with a plain reading of what it means and where it usually breaks.

Level 1, The Bottleneck. Scores 0 to 40.
Level 2, The Dispatcher. Scores 41 to 60.
Level 3, The Delegator. Scores 61 to 80.
Level 4, The Owner Builder. Scores 81 to 100.

You also get a score for each of the four areas, so you can see which one is actually holding things back rather than guessing.

What to do with the result

The point is not the number. It is which of the four areas comes back lowest, because that is the one to work on first. Pick that one, change one thing this week, and take the assessment again in a month to see whether the change held.
