Your leadership team's meeting rhythm is close to the reference. The hours per person per week are in the range where a team can run a stand up, a real weekly, a monthly and a quarterly without the calendar eating the week. The question now is not how much but what for.

Look at cost per decision by row. In a Working rhythm one meeting is usually carrying the others: the weekly makes the calls and the monthly reports on them, or the reverse. The meeting with the highest cost per decision is the one to look at first, and it is nearly always the monthly, because it is long, everyone attends, and it was designed as a review rather than a decision meeting. A review can be a document.

The second thing to look at is attendees. The rhythm preset assumes the whole leadership team attends everything. If your monthly has nine people and three of them decide anything, the other six are the cost. Attendance is the cheapest lever in the calculator and the one leaders pull last, because removing someone from a meeting feels like a message. It is. Send it kindly and send it anyway.

The pattern I see most in Nordic leadership teams is the meeting that exists so everyone feels informed. Nobody is left out of it, because leaving someone out feels like a statement about rank, and we do not like those. So the whole team sits through updates that were already in a document, nods, and goes back to work. That is not inclusion. It is a status report with a catering bill.

The fix is plain. Write the update, send it the day before, and keep the room for what needs the room: a disagreement, a decision, a risk someone wants to raise. Being informed is a reading job. Deciding is a meeting job.

What to do this month: take your most expensive row and write, in one line, what decision it exists to make. If you cannot, halve it. If you can, check whether the decision could be made by fewer people in less time, and try it once.
