You lead with the person. You notice how someone is doing before you get to the business, and you adjust how you say a hard thing depending on who is in front of you. People tell you things early. That is the single most valuable thing a leader can have, and it is rarer than it sounds.

Here is what your team hears that you do not say. When the message is hard, the padding is sometimes all they hear. You say "I think there is a chance we could look at whether", and they hear a suggestion, not a decision. Three weeks later you are frustrated that nothing changed, and they are confused because nobody told them anything had to.

The second pattern is that your care for the person can read as care for the mood. In a team meeting, when two people disagree, a Connection leader's instinct is to make the room comfortable. Sometimes the room needs to stay uncomfortable for ten more minutes so the real disagreement gets said.

Check your lowest dimension. If it is Headline, the decisions you think you have made are still open in your team's mind. If it is Structure, people trust you and cannot reconstruct your reasoning, so they cannot carry it to their own teams. If it is Inquiry, you read people well and ask them less than you think you do.

A founder I worked with was the kindest leader in her company, and one of her managers had been missing the same targets for most of a year. She kept explaining it for him. The market. The team he inherited. I asked her what would happen if nothing changed. She said she would have to let him go. That was the moment. The excuses were not protecting him.

They were walking him toward the exit without telling him where he was going. The following week she opened the one on one with the hard sentence first: the numbers are not where they need to be, and I need them there by the end of next quarter. Then she asked what he needed from her. He told her it was the first clear thing she had said to him in months.

One change for this week. Say the hard sentence first, plainly, with no compliment wrapped around it. Then be as warm as you like. The order is the whole trick. The warmth after the sentence is real. The warmth before it is padding, and people can tell.
