By Andreas Pettersson, Founder, Leaders ADAPT
Your sister runs sales and skips the Monday meeting. Your father retired three years ago and still approves every hire. You've searched for help twice and closed the tab, because every firm's homepage describes a family richer than yours.
Succession planning hit 44 percent of US family firms in the past year (PwC, 2025). This list of the best family business consultants is sorted by what they do and who they fit, method stated, with the Successor Readiness checklist as the test for the problem most of them get hired for. A family business consultant is an outside advisor hired by an owning family to resolve business, ownership or family problems that the owners cannot settle from inside because they are also relatives.
Quick answer: The best family business consultants depend on the problem. For owner led operating companies, Family Business Institute (contractors) and Leaders ADAPT (leadership and successor readiness, $1M to $50M) fit; for ownership, governance and conflict across generations, BanyanGlobal, The Family Business Consulting Group, Continuity, Lansberg Gersick and Cambridge Family Enterprise Group specialize; for large enterprises, Egon Zehnder, BBH and PwC. None publish fees.
How this list was built: criteria and method
Every firm below was read on its own public pages on October 3, 2026, and is described in its own terms. No reviews, no rankings by quality, no client counts beyond what the firm publishes. There is no other list on this search result, only firm homepages, so I've written the one I wanted when advising my first family owned client.
The order runs by company size fit, from owner led operating companies to multi generation enterprises. Leaders ADAPT is on the list in one lane only, leadership and succession readiness for the operating company; family wealth, estate, tax and family office design are not what I do.

Family Business Institute
Family Business Institute works with family owned contractor businesses on profitability, strategy and succession. Its public offers are a Contractor Business Boot Camp, CEO Performance Roundtables and family business consulting, and it states it has worked with business families "for over 25 years." Industry specific, rare on this list.
Leaders ADAPT
Leaders ADAPT is my firm, so weigh this entry accordingly. It works with owner led companies of $1M to $50M on the operating side of a family business, the leadership team, the successor's readiness to run the company and the founder's handover, through 1:1 CEO advisory, a CEO Mastermind capped at 14 and one on one executive coaching. It does not do family wealth, estate or family office work.
Continuity Family Business Consulting
Continuity, based in Boston, describes itself as "dedicated to helping families of wealth and enterprise prevent, manage, and heal from conflict." Its services are conflict management, family enterprise solutions, wealth integration and education for the advisors who serve families, built around a method it calls The Conflict Equation.
BanyanGlobal
BanyanGlobal, headquartered in Boston, "helps families become more effective owners together" and states it is "an 'advisory' firm, not a consulting firm," helping owners weigh options rather than prescribing. It describes clients "from founder-led businesses navigating their first succession to large, multi-branch family enterprises," more than 280 owner groups in 24 countries, and its co-founders wrote the Harvard Business Review Family Business Handbook.
The Family Business Consulting Group
FBCG, based in Rosemont, Illinois, has advised family enterprises "since 1994" and states it has "worked with over 3,000 enterprising families around the world." Its services cover succession and continuity planning, conflict resolution, ownership alignment, board development, next generation preparation and family office work, under the tagline "Helping Family Businesses Prosper Across Generations."
Lansberg Gersick Advisors
Lansberg Gersick Advisors works on "all aspects of family enterprise," with generational transition at the center. Its clients span "Fortune 500 firms, mid-sized companies, and some of the oldest family businesses," across the United States and Canada, Latin America, Asia, Europe and the Middle East.
Cambridge Family Enterprise Group
Cambridge Family Enterprise Group, founded in 1989 with offices in Cambridge, Massachusetts and Brazil, calls itself "a global advisory, education, and research organization." It advises owning families on family, business, ownership, wealth and family office strategy, and runs courses through its own institute.
Egon Zehnder
Egon Zehnder's family business advisory sits inside a global executive search firm. Its three stated areas are business and family governance (family councils and advisory boards), founder and next generation transitions, and CXO succession planning "that encompasses both internal and external candidates." The fit: a large family owned company succeeding senior executives.
BBH Center for Family Business
Brown Brothers Harriman's Center for Family Business offers "advice and support regarding issues facing family businesses" around transition, inside a bank that also provides corporate advisory, lending and private equity for lower middle market companies, with advice it says comes from "200 years of experience" as a private business itself. The fit is a family business that already banks or raises capital there.
PwC Family Business Services
PwC states it has "served over 3,000 families" across family businesses, offices and foundations, with services spanning ownership management, growth strategy, succession, deals, tax and board matching. It publishes the US Family Business Survey cited on this page. The fit is a mid sized to large company that wants advisory, tax and audit under one roof.
What do the best family business consultants specialize in?
Three layers; almost every firm is strongest in one.
The family layer is the family council, the employment policy, the conflict nobody names at dinner; Continuity, FBCG and BanyanGlobal live here. The ownership layer is who owns what, who owns it next and how a sibling outside the business is treated fairly; BanyanGlobal, Lansberg Gersick, Cambridge and PwC do most of their work here, with attorneys and CPAs drafting.
The operating layer is the company itself: the leadership team, the successor with the title and not the authority, the founder who can't stop approving hires. Family Business Institute and Leaders ADAPT work here, the layer the big firms treat as context.
In our own data, 20 percent of 84 owner CEOs raised succession and 18 percent raised leadership team alignment, while 55 percent raised hiring and team performance. In a family company those are the same conversation. The entry point is the same at every size I've seen: the CEO calls wanting to fix something in someone else. In a family firm, the someone is a relative.
The contract with a family name on it
A pattern I see in owner led family companies: a long standing arrangement with someone in the family, on terms nobody has revisited in years, because revisiting it means a conversation nobody wants to have at the dinner table.
In one session we ran the numbers on a situation like this. Fixing two structural cost items on the books was worth as much to the bottom line as a meaningful jump in monthly sales. My advice was blunt: from a pure business perspective the terms get renegotiated, relative or not.
A family name on a contract doesn't change the math. It changes who has to say the sentence.
I learned that gap as an operator. Scaling Arcules from three people to more than 150, and later as one of Canon's youngest CEOs, I found the hard decisions were rarely hard on the spreadsheet. They were hard in the relationship. A family business consultant holds the spreadsheet steady while the family has the conversation.
What do family business consultants cost?
None of the ten publishes a fee, so the honest answer is a frame, not a number.
Family governance and ownership projects at the national firms are quoted per project after a diagnostic, typically with interviews of every family member and key executive first. Any dollar figure you read for that work is est.
For the operating layer, the executive coaching cost index (updated September 2026) puts most executive coaching at $200 to $600 an hour with a $500 median, and CEO and C-suite advisory retainers at $3,000 to $10,000 and up per month. Attorneys and CPAs bill separately for agreements, transfers, valuation and tax.
When do you need a firm versus a single advisor?
A firm when the problem is the family or the ownership: three siblings, two generations, a council to design, a conflict with a history. The work needs more than one person in the room, sometimes a wealth advisor too; BanyanGlobal, FBCG, Continuity and Lansberg Gersick are built for it.
A single advisor when the problem is one person's job: the successor who has to be ready in 18 months, the founder who has to let go, the non family COO caught between them. That is weekly work with one leader, measured by the company running without the owner, which is what the Successor Readiness checklist on the succession planning for business owners hub scores, and what executive transition coaching covers for the successor's first 90 days. The family business consultant guide covers the consultant versus coach versus attorney split, and family business succession covers passing the company to the next generation.
Most families need both, in sequence: the advisor readies the successor, the firm settles ownership and governance, the attorney writes it down.
How do you choose? Five criteria
- Which layer is your problem in? Family, ownership or operating. Pick a firm whose homepage describes that layer first.
- Do they separate the layers? A consultant who promises to fix the family, the ownership and the P&L in one engagement is selling a binder.
- Who sits with the successor? If it's a junior associate, keep looking. If it's a former operator, ask what they ran.
- What does the end state look like, in nouns? A named successor, a signed agreement, a board with outside members, a company that runs 90 days without the owner.
- Do they refer out? The good ones send tax to the CPA, documents to the attorney and the founder's identity to a coach.
A line I give family owned clients about their own customers applies to choosing an advisor: first they care about them, then they care about you. Watch whether the firm's first hour is about your family or its method.
Best family business consultants FAQ
Who are the best family business consultants for a small family business?
For owner led companies, the firms that work on the operating business rather than family wealth fit best: Family Business Institute for contractor families, and Leaders ADAPT for leadership team and successor readiness in $1M to $50M companies. BanyanGlobal and The Family Business Consulting Group also describe work with founder led businesses facing a first succession, on the ownership and governance side.
What is the difference between family business consulting firms and family business advisors?
Firms deploy a team to a defined project such as a succession plan, a family council or a conflict process, often combining family, ownership and business expertise. A single advisor works with one leader, usually the owner or successor, on an ongoing retainer. BanyanGlobal uses "advisory" to mean helping owners weigh options rather than prescribing. Most families use a firm for governance and an advisor for the people.
How much do family business consultants charge?
None of the national family business consulting firms publishes a fee; governance and succession projects are quoted after a diagnostic phase. For the coaching and advisory layer, aggregated 2026 rate data puts executive coaching at $200 to $600 an hour and CEO advisory retainers at $3,000 to $10,000 and up per month. Legal, tax and valuation work is billed separately by attorneys and CPAs.
When should a family business hire a consultant?
Hire one when a decision the family keeps avoiding is costing the business: a successor is unnamed, siblings disagree in front of employees, a non family executive is interviewing elsewhere, or the founder has retired in title only. PwC's 2023 US survey found only 49 percent of family businesses report family alignment on company direction, and the gap shows up in the operating company first.
Do family business consultants handle legal and tax matters?
Generally not. Consultants and advisors sequence the decisions, run the family meetings and prepare the successor, then hand agreements, ownership transfers and governance documents to attorneys and the tax, valuation and estate structure to CPAs and wealth advisors. PwC and BBH combine advisory with tax or banking under one roof; boutique firms refer out.
The firm is secondary. The decision is primary.
The best family business consultants are the ones whose first hour is about your family's unmade decision, not their method, and whose typical client is your size. A governance binder from the wrong layer sits on a shelf. A successor running the company for 90 days without the founder is a result you can see.
Tomorrow morning, write down the one decision your family has avoided for more than a year, and the relative who would have to hear it. If that sentence is about ownership or the family, start with the governance firms in the table. If it is about a person's job, start with an advisor.
Where Leaders ADAPT fits: successor and founder advisory for the operating company
If the decision is about a person, here is how I work. The first conversation is a discovery call: we score your successor, or you, against the Successor Readiness checklist and decide honestly whether you need me, one of the best family business consultants above, an attorney or a family council first. The first 90 days are weekly: a discovery day with the numbers and org chart, leadership assessments for the family and non family executives, an authority versus responsibility map for every seat, and a first draft of the company running without the founder. Then a weekly hour and direct access when something breaks.
One of the ten checklist items is failed by almost every successor I score on day one, and it is never the one the founder expects; which item it is, and why it goes first, is the start of the engagement. Bring the decision you wrote down this morning and start with the 1:1 CEO coaching discovery call.
