Your lowest reading is you. Not the seat, not the environment. Your energy is low, your recovery is not working, and the signs are the ones leaders describe in their own words: one on ones that feel like interrogations, snapping at small mistakes, rewriting someone's work at midnight rather than sending it back with notes, dreading the week off because of what you will come back to.

Here is the useful part of that reading. Of the three, this is the one that is most recoverable, because it is about state, not fit, and state changes. It is also the one leaders most often misdiagnose as one of the other two. A depleted leader looks at their job and sees a job that is wrong for them, or an organisation that is against them, because that is how everything looks when there is nothing left. Some of that will be true. Most of it is the depletion talking.

Look at your Fit and Environment bars. If they are both reasonable and only the me bar is low, you are a leader who likes the work and is in a workable place and has run out of fuel. That is a different problem from the one you have been telling yourself you have.

This is not a clinical result. If the last two weeks have included more than tiredness, if sleep has gone, if you have stopped caring about things you used to care about, or if the note at the foot of this page reads as relevant, please act on it. A coach is not the right first call for that. A doctor is.

Here is what I watch for. The leader who answers messages at eleven at night and calls it being responsive. The afternoon off that turns into three hours of email. Short answers in meetings from someone who used to ask the best questions. And a sentence I hear a lot: I just need to get through this quarter. That is not a plan.

It is a coping mechanism, and it works for a while, and then you crash. The first thing I ask a depleted client to stop is the work after dinner. When you go to bed matters more than when you wake up, and nothing you rewrite at midnight is better than what you would have done fresh in the morning.

What to do this week. One thing, not five. Stop the midnight rewrites. Send the work back with three lines of notes and let it be worse than you would have made it. That single change returns the hours and it also tells your team something they need to hear: that you trust them with their own work.

Coaching starts where there is frustration and a wish to move, and it is not built for someone who is worn down in a way that rest does not fix. Sending you to the right person first is the most useful thing I can do.
